strongly recommend pouring some wood hardener on the old wood first let it dry. I've used this material this putty. It's amazing. I've restored a whole front entry surround with it. That was horribly rotted.

They’ve sold epoxy putty for awhile. Expensive but it does harden places where replacing the wood isn’t possible at the time. Look at your local hardware stores.
